At their core, LLMs are statistical models trained on vast amounts of text. They work by predicting what is most likely to come next in a sequence of words. That may sound simple, but it is what allows them to generate fluent responses, summarise information, rewrite content, explain concepts, and support a wide range of knowledge-based tasks.

This idea of “predicting what comes next” is important because it explains both the strengths and weaknesses of the technology. LLMs are very good at recognising patterns in language and producing coherent text, but they are not thinking, reasoning, or verifying facts in the same way a person would. They generate likely responses based on patterns they have seen before, which is why they can sometimes produce answers that sound confident but are inaccurate.

Understanding how LLMs work helps set realistic expectations. Rather than treating them as all-knowing systems, it is more useful to think of them as highly capable assistants that need clear direction, strong context, and appropriate guardrails.

How Do LLMs Process Language?

One of the key mechanics behind LLMs is the way they process language. Instead of reading text as full sentences in the way humans do, they work with tokens, which are chunks of text that may represent a whole word, part of a word, or even punctuation.

This matters because token limits affect how much information a model can consider at once, how quickly it responds, and in some systems, how much it costs to use. Small changes in wording can also influence how the model interprets a prompt, which is why clear and consistent prompting often leads to better results.

Why Context Matters

Another important concept is the context window. This is the amount of information an LLM can work with at any one time, including the prompt, previous messages, attached content, and the model’s own response. In practice, this acts like a form of working memory.

A larger context window allows a model to process more information in a single interaction, which can be useful for summarising long documents, analysing meeting notes, or comparing multiple sources. However, it is still a limited space. If too much information is included, important details can be lost or earlier context can fall away.

This is also why LLMs do not have persistent memory by default. They can appear to “remember” earlier points in a conversation while that information remains in the context window, but they do not retain knowledge across sessions unless the surrounding system has been designed to provide that memory or retrieve stored information.

For organisations, that means consistency should not rely on the model remembering things on its own. Instead, good systems provide the right prompts, approved knowledge sources, and reusable processes.

Where LLMs Add Value

In practice, LLMs are especially strong in areas such as drafting, rewriting, summarising, translating, brainstorming, explaining complex ideas in clearer language, and transforming information from one format into another.

They can turn rough notes into structured plans, adapt content for different audiences, and help teams move more quickly through routine knowledge work. For technical users, they can also support code comprehension and iteration, although outputs still need review.

These strengths make LLMs particularly useful in business environments because they can improve productivity without always requiring deep technical integration. When applied to the right use cases, they can help teams save time, improve consistency, and work more efficiently.

What Are the Limitations of LLMs?

While LLMs are powerful, they also have clear limitations. They can struggle with factual accuracy, exact counting, arithmetic, long-form logical consistency, and real-time information if they are not connected to current sources.

They can also produce citations or references that look convincing but do not actually exist. This is part of what is often described as generative AI hallucination: when a model generates plausible-sounding information that is unsupported or untrue.

The key point is that hallucinations are not random faults in an otherwise perfect system. They are a natural consequence of how LLMs work. Because the model is trying to generate the most likely continuation of text, it may fill in gaps when the prompt is vague, when evidence is missing, or when the task requires a level of certainty it cannot provide on its own.

How Can Businesses Use LLMs Responsibly?

Successful adoption depends on more than the model itself. Reliable outcomes come from the wider system around it. Clear prompts, approved data sources, human review, and sensible governance all play an important role.

In mature AI deployments, organisations reduce risk by grounding outputs in trusted information, using human oversight for high-stakes tasks, and setting clear rules for when AI can assist independently and when it must be checked.

This is particularly important for customer-facing content, financial or legal information, regulated industries, and any use case involving sensitive or confidential data. In these situations, AI can still add value, but it should support human decision-making rather than replace it.

Best Practices for Getting Better Results

Prompting makes a major difference to the quality of outputs. The more clearly a task is defined, the better the result tends to be. Good prompts provide context, explain the goal, set constraints, specify the format, and define what a successful result should look like.

For more complex work, it is often better to break tasks into stages rather than ask for everything at once. Asking the model to draft, refine, and then validate can produce more reliable results than one broad prompt.

It is also important to verify anything that looks like a fact, statistic, quote, or policy statement against an approved source. AI can accelerate the work, but human oversight remains essential where accuracy and accountability matter.

Final Thoughts

For leaders considering where LLMs fit within their organisation, the most useful takeaway is this: confidence does not equal accuracy. A polished answer is not automatically a correct one.
